And when we do they all look the same: Either fantasy trolls or some mish-mash of fantasy and LOTR orcs that looks like shit.

I think the problem is that most people, myself included forget what orks are like. I think Zahru has made the orkiest orks.
Orks live for smashin, for fightin and for winnin. They're strong and rely on their brawn to win fights. There are smart orks and wimpy orks, but they get shoved aside by the real orks when it comes to battle. Orks aren't disciplined in the sense that they're organized and get into formations, they're disciplined in the sense that they'll fight until they've been stabbed and slashed multiple times, and used every reserve of strength left in them. Orks are barbarians lead by the biggest, cleverest and toughest orks. Now the problem with this, is that people mix up the orks' determination and love of fighting with a minifig's bloodlust and enjoyment of slaughter. It's hard to differentiate crazy warlike factions between each other, even when the orks have a nice flavour.

They're also fucking expensive.
Your stuff is excellent as always Silent. Maybe some more exotic helmets for the orcs would make them less generic and establish the Carthaginian feel.

Plain Rohirrim helmets are the ideal for the foot soldiers.
I only have one.

Hmm... Turned viking helmets with 1 horn (like I use for the water demons)? If you have some golden ones they would go with the flags on the polearms.

I usually just say that the LOTR orcs and the Lego orcs are two different subtypes, like one variant lives underground or another lives on the surface etc.
I personally think that the non-Uruk-Hai orcs from LOTR work well with either.

You forgot to carry the one and add the remainder.

The Hawks have a really lovely looking color scheme.
